The Petal Model of Systems Transformation is a framework from Onion Collective, a social enterprise in West Somerset, that reimagines systems change as a flowering rather than a linear transition. It reframes those building alternative futures not as marginal outliers but as the central agents of change, placing emerging practice at the heart of the bloom. Concentric, overlapping petals show old and new paradigms coexisting: as more actors move toward the centre, what began as niche practice gradually becomes a new dominant culture.

The three layers of petals
The model arranges practice in three concentric, overlapping rings. The yellow outer petals are the still-dominant paradigm — one that works well for some but is gradually declining. The orange middle petals hold practice that is shifting and evolving. The green centre is emerging practice: an alternative future being demonstrated or built by niche practitioners. Because multiple petal sets span different sectors, the model insists that the new lives alongside the old across every domain at once.
How transformation unfolds
Change is gradual and relational rather than a clean break. As Onion Collective put it, “over time, as transition takes hold, more and more actors enter the centre.” That growing weight envelops the evolving middle and sidelines the ebbing paradigm, until the niche becomes the new mainstream. The work means holding contradiction in liminal space, shifting mindsets and material activity together toward post-capitalist alternatives.
